A word about what embedded hours should not be used for. Emergency rescue work, an outage, a broken checkout, a failed migration, is project work wearing an hourly costume, and it deserves a scoped response with a named owner. Embedded hours shine at the steady middle of the backlog: improvements, maintenance, small features, the work that never quite reaches the top of a project queue. Keeping the two separate is why both stay affordable.
The mechanics are simple on purpose. You get a named engineer, usually within two weeks, who works in your tools: your repository, your project board, your standup, your Slack channel. Capacity is agreed monthly in hours and invoiced against a work log you can audit line by line. There is no bench rotation: the same person stays with your store, because store knowledge compounds and rotating it away is waste. If you need more hands, we add a second engineer who pairs until productive.
Scope discipline is what makes embedded hours cheap instead of expensive. Your engineer maintains a live backlog with estimates you can challenge, ships small measured slices, and writes a weekly note: what shipped, what it moved, what is next. Nothing about the arrangement rewards stretched work. When a request turns out to be a project rather than a task, it gets scoped as one, quoted separately, and the embedded hours stay on velocity work.
The permanent hire option is the part clients ask about first. After six embedded months you can hire the engineer directly for a flat fee. The engineer knows your store, your team knows the engineer, and the interview is a formality around a working relationship instead of a bet on a CV. About a third of our embedded engagements convert this way, and we think that is a feature of the model, not a leak: the client gets a proven hire and we backfill.
